Key facts
- One agency's comparison puts freelancer SEO at Rs 15,000 to 60,000 a month and agency retainers at Rs 25,000 to 1,50,000, with most small-business engagements between Rs 40,000 and 80,0001.
- An Indian vendor prices an in-house team of three at Rs 1.5 to 2.5 lakh a month in salaries alone, with tools from Rs 15,000, training, PF and management time on top2.
- Salary sources disagree: PayScale's average base for a digital marketing manager in India is Rs 7,13,792 a year from 343 profiles, and Indeed's is Rs 3,10,707 from 199 salaries34.
- In a 2024 survey by Setup, 48 percent of clients named delivery issues as their top reason for firing an agency, while only 18 percent of agencies saw that as a top challenge5.
- Agency Management Institute's 2026 research with 400 client decision-makers found that 89 percent expect full accountability for AI use in marketing done on their behalf6.
- Google's hiring guide says you are responsible for the actions of any company you hire7.
How do the four options compare on cost and risk?
Prices below come from vendors and salary sites, not from a neutral rate card. Dollar figures use about Rs 97 to the dollar, the XE mid-market rate on 12 October 20268.
- Freelancer. One comparison puts freelancer SEO at Rs 15,000 to 60,000 a month, about $155 to $620, and notes that they can often start within days. The risks it names are one person's capacity, thin breadth across technical SEO, content and analytics, and results that vary with the individual1. A second vendor puts freelancer SEO at Rs 8,000 to 15,0002.
- Agency. Rs 25,000 to 1,50,000 a month, about $260 to $1,550, with most small-business engagements between Rs 40,000 and 80,000, about $410 to $825. The risks it names are account-manager turnover, junior staff doing work that senior staff sold, and less contact with the people doing the work1.
- In-house hire. A salary plus tools, PF, training and management time. The next section has the salary data.
- AI tools. Monitoring tools for AI visibility are listed at about $29 to $489 a month, roughly Rs 2,800 to Rs 47,40098. They help whoever does the work. They do not decide what is true about your business, and they do not approve anything for you.
What does an in-house marketer actually cost?
Salary sources disagree. PayScale reports an average base salary of Rs 7,13,792 a year for a digital marketing manager in India, from 343 profiles updated in April 2026, with a typical range of Rs 2.71 lakh to Rs 20 lakh3. Indeed reports Rs 3,10,707 a year from 199 salaries updated in February 20264, and Rs 3,97,875 for Chennai from 31 salaries, last updated in December 202310.
In monthly terms that is about Rs 59,500 (about $610) on PayScale and about Rs 25,900 (about $265) on Indeed, so the two averages differ by more than a factor of two34. Job titles, sample sizes and dates differ between the sites, so treat both as rough.
A single specialist can cost less. Indeed lists an SEO specialist at an average of Rs 19,763 a month, about $205, from 145 salaries updated in August 202611. But salary is not the whole cost. One vendor prices an in-house team of three at Rs 1.5 to 2.5 lakh a month in salaries alone, with tools from Rs 15,000, training, PF and management time on top2.
When does each option fit?
The sources that describe this are written by agencies, which lean toward hiring one. The pattern across them is consistent enough to use as a starting point.
- Freelancer: a small, well-defined scope, a tight budget, a test of whether a channel works, or a single discipline such as local SEO or content1.
- Agency: marketing is a core growth lever, several disciplines must work together, the niche is competitive, or progress must not depend on one person1.
- In-house: marketing is a steady full-time load and you can manage and keep someone. One Indian agency's rule of thumb is annual recurring revenue above Rs 2 to 3 crore, but it gives no source for that threshold2.
- Combinations: a freelancer on a bounded task while an agency owns the overall strategy1, or an agency that sets up the system while your team runs the routine work12.
What do clients say goes wrong with agencies?
Two industry surveys give a view from the buyer's side. Both publishers have a commercial interest in agencies: Setup calls itself a marketing matchmaker, and Agency Management Institute sells coaching and memberships to agency owners.
In Setup's 2024 survey of senior marketers, 48 percent of clients named delivery issues as their top reason for firing an agency, while only 18 percent of agencies saw that as a top challenge. It also found 40 percent of clients planning to switch agencies5.
Agency Management Institute's 2026 research with 400 client decision-makers found that 89 percent expect full accountability for AI use in marketing done on their behalf, 82 percent say AI transparency raises their trust, and only 29 percent want agencies to cut fees because of AI6.
Read these as a checklist. Pin down what gets delivered each month, ask which parts use AI, and ask who checks that work before it goes out.
Can AI tools replace hiring anyone?
They can replace some of the labour, not the decisions. Google says no third-party tool has access to its internal ranking or AI systems, so be careful with tools that claim to show Google's own metrics13. A vendor guide on doing AI visibility work yourself says it takes several hours a week, kept up for a year12.
A workable small-business setup is AI tools for drafts and monitoring, a person who checks facts and approves everything that goes out, and a specialist, freelancer or agency, for whatever you cannot judge yourself.
Our side, stated plainly
What KanavuLab does
We are an agency and creative studio, so weigh our view accordingly. A single bounded task on a tight budget may suit a freelancer better, and we say so on the call. Where several pieces have to work together, such as site, content, video, AI visibility and lead generation, we scope them as one project, quoted after a 20-minute call. Projects are led by Avinash S, an engineer with 8+ years across cloud, security and full stack.
Our commitments apply whichever way you hire. You approve everything that goes out under your name. Accounts and domain are in your name from day one, so a later change of provider is simple. Scope changes are priced in writing first, and generated people or scenes are disclosed as generated.
Follow-up questions
Is it cheaper to hire one person in-house?
The salary can look lower than a retainer: Indeed puts a digital marketing manager at Rs 3,10,707 a year, about Rs 25,900 a month4. But one person is one skill set, and tools, PF, training and management time are extra2. PayScale's average is more than twice as high3.
Can I start with a freelancer and move to an agency later?
Yes. One comparison suggests a freelancer for a bounded task while an agency owns the overall strategy1. Keep accounts and analytics in your name so a change of provider is simple. A contract guide advises that analytics and tracking be owned by you and accessible without the agency14.
Is it risky to hire an agency that uses AI?
Clients want clarity more than avoidance. In Agency Management Institute's research, 82 percent of 400 client decision-makers said AI transparency increases their trust and expect agencies to explain when AI is and is not used6. Ask which parts use AI and who checks them, in writing.
Is KanavuLab a freelancer or an agency?
KanavuLab is an AI marketing agency and creative studio in Chennai, part of MatrixGard, with projects led by Avinash S. For one bounded task, a freelancer may fit you better, and we say so on the call.
